Building on yesterday’s conversation about the challenges of invisible and flexible capacity in delivery ecosystems, today I’m getting creative and naming some of the capacity traps I commonly see:

1️⃣ Overcommitment Trap This happens when teams or individuals take on more work than their capacity allows, believing they can accomplish more than is realistic. Often driven by external pressures to deliver more or internal pressure to stay busy.

2️⃣ Invisible Overload Teams are overwhelmed with tasks and expectations, but the extent of the overload isn’t visible to managers—or even to the teams themselves. This is common in digital where effort and cognitive load are hard to measure.

3️⃣ Capacity Mirage The false belief that teams or systems have more capacity than they really do. This often comes from wishiful thinking, misinterpreted metrics or relying too heavily on headcount, dissociating capacity from capability and ignoring workflow complexities.

4️⃣ The Burnout Zone When capacity is stretched too thin for too long, leading to physical, mental, and emotional exhaustion. The impact on teams becomes unsustainable, and performance starts to deteriorate rapidly.

5️⃣ The Endless Burden The feeling that work is never-ending, with no clear progress or completion. No dopamine hits. This often occurs in environments with poor prioritization, no milestones and a disconnection between strategy and execution, leaving workers feeling like they’re just spinning their wheels.

6️⃣ The Capacity Black Hole Work enters the system but doesn’t exit. Tasks keep being started but are never completed, leading to wasted capacity on stale, abandoned, and aborted work.
